Introduction
Lean Coffee is a popular agile technique for facilitating open and productive discussions within teams. This technique is often used for some retrospective formats as well. However, one challenge often arises: how to efficiently prioritize the topics for discussion. Dot voting is a simple yet effective method to address this challenge.
What is Dot Voting?
Dot voting is a simple technique where participants vote on a set of options by placing dots next to their preferred choices. Each participant is given a number of "dots", which can be stickers or dots drawn by markers on a white board (if in person), or a digital voting technique if remote.
The participants will spread their dots across all the topics on the board. If one topic is important to them, they could put all their dots on that one topic for example. Once all votes are made, the option with the most dots is considered highest priority. Once that topic is complete, we would move onto the topic with the second most votes. And so on...
When the timebox for the session runs out, any topics that haven't been reached yet are generally considered not important enough to discuss right now, and the team can discuss revisiting at a later date if appropriate.
How to Use Dot Voting
- Generate Topics: Start by generating a list of potential topics for discussion. This can be done in any variety of ways, including through a brainstorming session, a survey, or a simple call for ideas.
- Write Down Topics: Write down each topic on a separate sticky note or digital card.
- Display Topics: Post the topics on a wall or virtual board, making sure they are visible to all participants.
- Distribute Dots: Give each participant a set of colored dots (e.g., 5 dots per person). This could be done both in person with physical stickers, or through a digital means.
- Voting Process: Participants place their dots next to the topics they consider most important. They could put all their dots on a single topic if it is important to them, or spread them around across several different topics, understanding that they only have a set number of votes to cast.
- Prioritize Topics: Count the dots for each topic and prioritize them accordingly. The topics with the most votes will be discussed first.
Benefits of Dot Voting
- Efficiency: Dot voting is a quick and easy way to prioritize topics, saving time and ensuring that the most important issues are addressed.
- Fairness: Each participant has an equal voice, regardless of their seniority or position.
- Objectivity: The voting process removes subjective biases and ensures that the most relevant topics are prioritized.
- Engagement: Dot voting can be a fun and engaging way to involve team members in the decision-making process.
Tips for Effective Dot Voting
- Try to Keep Topics Simple: Avoid overly complex or lengthy topics.
- Consider Timeboxing Each Topic: Some topics are worth spending more time on, but consider timeboxing each topic to a predetermined length of time, so that you can get through as many topics as possible.
- Limit the Number of Topics: Too many topics can dilute the focus of the discussion.
- Clarify the Voting Criteria: Clearly explain the criteria for voting, such as importance or urgency.
- Consider the Group Size: Adjust the number of dots per person based on the group size.
- Facilitate the Discussion: The facilitator should guide the discussion and ensure that everyone has a chance to contribute.
Summary
By using dot voting to prioritize topics for discussion, you can make your Lean Coffee sessions more efficient, productive, and valuable for your team.
